A plain-language guide from an Adelaide AI consulting company that also builds what it recommends: what you pay for in each phase, what moves the price, and how to keep the running costs predictable.
In Australia, AI consulting is sold by the hour, by retainer, by fixed-price phase, or bundled into a product subscription. We work in fixed-price phases. The consulting phase, Discovery, takes two to four weeks and ends with a ranked list of tasks worth automating, a recommended model and hosting option, a guardrails document and an estimate for the build. An AI feature inside a system you already run is usually a focused build, in the $40,000 to $150,000 range from our custom software cost guide, and it carries model and hosting costs after go-live that we estimate from your volumes before you decide.
Each phase ends with something you keep and a decision point. You can stop after any of them.
Discovery. Two to four weeks, fixed price, agreed before we start. Workshops with the people doing the work, an opportunity assessment, a comparison of model and hosting options, a guardrails document and a roadmap with an estimate. Yours to keep.
A working prototype on your real documents and records, usually a few weeks. Its job is to measure accuracy and cost per task before you commit to a build. Sometimes the answer is "not yet", and that is a cheap answer to get here.
The feature built into your system, with its approval queue and audit log, tested and released in stages. Most AI features inside an existing system fall in the focused-build range of our cost guide.
Model usage, hosting and support. Model providers bill per token, so the cost scales with how much the feature reads and writes, and we estimate it from your real volumes in Discovery.
The model is rarely the expensive part. These six factors decide where a project lands.
AI is only as good as what it can read. Clean data behind an API is cheap to work with. Scanned PDFs, free-text notes and systems with no API add extraction and integration work before the AI part even starts.
Drafting an email that a person reads before sending needs light guardrails. Approving a payment or changing a customer record needs limits, approval queues and audit logs. The second costs more to build and is worth it.
Each system the AI must read from or write to, whether email, Xero, a CRM or your own database, is a connection with its own permissions. Three systems cost more than one.
Using a model provider through an API is the cheapest route. Private hosting in Australia costs more per month. A server in your own office costs more upfront and less to run. Your data obligations decide which applies.
Getting from 80 per cent to 95 per cent accuracy on your documents is more work than getting to 80. Discovery sets the target against what the task actually needs, which is often lower than people first assume.
A feature that reads 50 documents a day and one that reads 50,000 are different systems, with different model choices and running costs. Volume shapes the design from the start.
The pricing model tells you what the consultant is paid to do. Pick the one that pays them to finish.
If the answer is a deck and an invoice for more hours, keep looking. If it's a scoped roadmap with an estimate you can take anywhere, you've found a consultant who expects to be judged on the build.
Flexible and easy to start. The risk is open-ended: the consultant is paid for time, not for reaching an answer, and the strategy phase can stretch.
Good for ongoing advice once something is live. Poor value before you have anything to advise on, because the first months are mostly discovery you could have bought as a fixed phase.
Cheap to trial. The fee grows with headcount, the data usually goes to the vendor, and the product can't see the systems your business actually runs on, so the manual work stays.
Consulting, proof of concept and each build stage priced before they start, with a deliverable at the end of each. It's how we work, because it pays us to reach a recommendation and build it well.
A fixed-price consulting phase is the cheapest way to find out whether AI fits. It costs a fraction of a build and ends with a number you can plan around.
Pick the job that costs the most hours and has the clearest right answer. Prove it, measure it, then widen. Platforms built to do everything at once rarely do anything well.
Ask for the estimated monthly model and hosting cost before the build starts, based on your volumes. If a supplier can't give you one, they haven't done the consulting.
Insist the system is built against an abstraction so the model can be swapped. Model prices fall and quality rises every year; your software should be able to take advantage of that.
Usually one of four ways: an hourly or daily rate, a monthly retainer, a fixed price per phase, or a per-seat subscription to a product they resell. We work in fixed-price phases, so the consulting, the proof of concept and each build stage have a price agreed before they start.
Yes, by a long way, and it often saves the build entirely. Discovery regularly finds that a rule-based script, a report or a change to an existing workflow does the job without a model. Where AI does fit, the consulting phase sets the scope, so the build is priced on facts rather than hope.
Everything produced in Discovery: the opportunity assessment, the options comparison, the guardrails document and the roadmap with its estimate. It's written so your own IT team or another supplier could act on it. There's no obligation to build with us.
Three things: model usage, billed per token by the provider or covered by your own hardware; hosting, which depends on whether the model runs through an API, privately in Australia or on-premise; and support, which for custom software typically runs at 15 to 20 per cent of the build cost a year. We estimate all three from your volumes in Discovery.
Sometimes. State and federal programs for digital adoption and research and development come and go. We have helped a client access a South Australian Government AI grant for an AI feature in their platform. Ask us what is open when you're planning.
Discovery gives you a ranked list of tasks, a recommended approach and a fixed estimate within weeks. Yours to keep, with no obligation to build.
Not sure where to start? Discovery is a standalone, fixed-price phase: two to four weeks working through your workflows and settling the scope, timeline and cost. You keep everything we produce and there's no obligation to build with us. If off-the-shelf software is the better answer, we'll say so.
